've edited a friends face into each frame of a gif in photoshop. I placed it on the characters face in the gif for each layer then merged down the face to the layer. When I go to save for web, it won't animate. What am I doing wrong?

Hi there, I'm new around here, and I'm going to try to help you out. I'm no master of Photoshop, but I'll try my best!

Are the frames in the timeline or the layers? When you import GIFs into photoshop, each frame gets distributed into layers, and saving it would simply flatten it into one frame.

I think this is what you could do:
1. Drag and drop your GIF into Photoshop.
2. All the frames would be distributed into layers. Edit them accordingly.
3. Go to Window>Timeline (animation for some).
4. The bottom should appear with all the layers as an animation. Press the play (>) to see if it animates well. You can change the timing of each frame with the arrow next to the number underneath each thumbnail.
5. Now for Web, test it once more with the (>) button...
6. Then save your new GIF!
